Every marketing quote you get sounds reasonable on its own. Added together they come to more than your truck payment, and nobody will tell you what the number is supposed to be.

Here is how to set a small business marketing budget you can actually defend, what the common rules of thumb get wrong, and where the money should go first.

How much should a small business spend on marketing each month?

A common benchmark for an established small business is 5 to 10 percent of gross revenue, and 12 to 20 percent for a business under two years old or actively trying to grow. On $500,000 of revenue that is roughly $2,000 to $4,000 a month at the established end.

Treat that as a ceiling to sanity check against, not a target to hit. A small business marketing budget should be built from the jobs you need, not from a percentage someone quoted on a podcast.

How do you work it out from your own numbers?

Work backwards from one number: what a customer is worth to you. Three steps.

  • Average job value. Total revenue divided by number of jobs last year.
  • Lifetime value. Multiply by how many times a typical customer comes back. A lawn service customer worth $80 a cut is worth $2,000 over three years.
  • Acceptable cost per customer. Most small businesses can comfortably spend 10 to 20 percent of lifetime value to win a customer.

If a customer is worth $2,000 and you will spend $200 to win one, then $1,000 a month needs to produce five new customers. Now the quotes in front of you are answerable questions rather than guesses.

What should the first $500 a month go to?

Getting found by people already looking for you. That means your Google Business Profile, reviews, and a site that loads fast and asks for the call. Nothing beats demand that already exists.

Reviews management is $195 a month. Website maintenance is $129 a month. That is $324 and it covers the two things that quietly decide whether the rest of your spending works at all.

When does it make sense to spend $1,500 or more?

When you have run out of people already searching for you and need to create demand. That is the point where ads, monthly SEO, and regular content start paying, and it usually arrives once you are booked from search alone.

What counts as marketing and what does not?

Count the website, hosting and maintenance, listings, reviews, SEO, ads and ad spend, email, social, signage, print, and any agency or freelancer fees. Do not count your own time as a cash cost, but do notice it, because eight hours a week of your own evenings has a real price.

The single most common budgeting mistake is forgetting ad spend is separate from ad management. A $750 management fee with a $1,000 budget is a $1,750 month, not a $750 one.

How do you know if it is working?

Track three numbers monthly: calls and form submissions, where they came from, and how many became jobs. If you cannot answer where a lead came from, no budget size will help you, because you cannot tell which half to cut.

It is a benchmark, not a rule. Businesses with high repeat custom and strong referrals can run well below it. New businesses fighting for a first foothold usually need to run above it for a year.

How long before a marketing budget shows results?

Paid ads can produce calls in days. SEO and content usually take three to six months to move. Budget for six months before judging anything that is not an ad.

Should the budget change through the year?

Yes, if your business is seasonal. Spend ahead of your busy season, not during it, because customers research weeks before they buy.
